What is technology consulting, and why ask a team that builds?
Technology consulting in Adelaide works best when the people giving the advice also have to deliver it. CodeFish designs, builds and runs software for Australian businesses, and the same team runs our consulting. We know what is hard to build, what vendors overstate and where projects go over budget, because we deal with it every week.
We work with leadership teams on technology strategy, with engineering teams on architecture decisions, and with businesses going through change on where to spend and what to avoid. You get a plain answer on what is realistic, what the risks are and what we would do if it were our money. If the right answer is to build nothing, we say so.
Clarity on the problem before you spend on the solution.
Most of the money wasted on software goes before anyone writes code — on the wrong problem, a scope nobody challenged, or a vendor's roadmap instead of yours.
We work out what the current setup is actually costing you, what is worth fixing first, and what to leave alone. You get that in writing, with the numbers behind it, whether or not you build anything with us.
Often that means an old system nobody can safely change. See legacy system modernisation.
What do technology consultants actually do for you?
We do three things, and each one ends in something you can act on: a roadmap, a prioritised risk list or a sequenced plan.
Technology strategy
Helping leadership teams decide where to spend on technology. We assess your current state, map it against your business objectives, and produce a prioritised roadmap with realistic cost and effort estimates you can take to a board.
Architecture review
An independent assessment of your existing software, cloud infrastructure and integrations. We identify technical risk, scalability constraints, and integration debt, then provide a clear, prioritised list of what to fix, what to defer, and what to leave alone.
Digital transformation
Structured guidance for organisations undergoing significant technology-driven change. We help you define the scope of transformation, select the right tools and partners, sequence the work, and build the internal capability to sustain it.
How does a consulting engagement run?
-

We start by understanding what you have, how it works, and where it is failing you. Stakeholder interviews, system reviews, and a structured discovery process that surfaces the real problems, not just the presenting symptoms.
-

A clear, written recommendation with the options available, the trade-offs of each, and our view on the right approach. We do not produce a hundred-page report and disappear. We produce something you can act on.
-

We stay involved through implementation if you want us to. That might mean overseeing a vendor, advising your internal team, or leading the build ourselves. The level of involvement is up to you.
We build everything we advise on, so the advice holds up when it meets delivery.
What does it look like in practice?
It looks like a short discovery that ends in a written plan, and sometimes a build.
Deliver It started with an in-person discovery workshop that mapped its job lifecycle and showed where its existing software fell short. The custom web app that followed was completed in August 2025, 2.5 weeks from enquiry to completion, and Deliver It now owns it outright with no monthly subscription.
TP Records began the same way, mapping every step of a plan from intake to payment, and the workshop set which steps to build first. The business has since grown to a team of 13 on that platform.
For EnergyFlex we were the technology partner from strategy through delivery. We helped EnergyFlex win a 2026 Australian Good Design Award in the Digital Design category.
Which businesses have we advised?
Each of these started with a workshop or scoping phase before anything was built.
What areas do we advise on?
Our consulting is grounded in what we have actually built, so we only advise in areas where we have delivery experience.

Which consulting service do we need?
Most businesses need one of these six services, not all of them. Start with the question you are trying to answer.
Not sure what to fix first
The Rapid Insight Workshop is two sessions that map how your operations run, delivered in around three weeks for a fixed $9,000 + GST.
Several systems changing together
Digital Transformation Consulting sets the order of work and what to leave alone.
About to sign a licence
Software Selection Advisory tells you whether to keep, connect, replace or build before you commit.
Need senior technology leadership
CTO as a Service gives you someone who owns the roadmap and your developers part-time, without a full-time hire.
Know what you want built
A Scoping Workshop turns it into a requirements document you can get a fixed price against.
Building something technically uncertain
The R&D Tax Incentive service helps you work out what may qualify and connects you with a specialist.

Scoping Workshop
An accurate fixed-price quote comes from a scoping workshop that produces a full requirements document, so the price matches the real build rather than the brief. Start with a $9,000 + GST Rapid Insight Workshop: two sessions, with your plan delivered about three weeks later.
CTO as a Service
A fractional CTO — a senior technology leader part-time, owning your roadmap, managing your developers, and making the calls that cost real money when they go wrong.
R&D Tax Incentive
The R&D Tax Incentive offsets up to 43.5% of eligible spend. We help you work out what qualifies on your build and connect you with a specialist.
Rapid Insight Workshop
A Rapid Insight Workshop is two sessions with your key people that map how work really gets done and where time and money are lost. It costs a fixed $9,000 + GST, and about three weeks later you get a prioritised roadmap, a business case and a product specification you keep either way.
Questions about consulting engagements
Every service is priced before work starts, so you never get an open-ended hourly bill. The Rapid Insight Workshop is a fixed $9,000 + GST. A scoping engagement, advisory review or transformation plan is quoted once we understand the question you need answered. Part-time CTO support and longer advisory work run as a monthly arrangement, and if the advice is to spend nothing, you only pay for the advice.
Our two-session workshop runs with your key people, with the deliverables in your hands around three weeks later. Scoping and advisory reviews usually take a few weeks, depending on how many systems and people are involved. The first conversation costs nothing and usually happens within days. If a decision is due, such as a contract renewal or a board meeting, tell us the date and we will say plainly whether we can meet it.
You get a written recommendation you can act on, not a hundred-page report. It sets out the options, the cost and risk of each, the options we ruled out and why, and what we would do first. After our workshop that means a transformation strategy, a business case and a product specification. It is yours to take to your board, your own team or another developer.
You decide, and you can stop after any step without losing what you paid for. Some clients run the plan with their own team or an existing vendor. Others move to a scoping engagement and a fixed-price Ignite or Amplify build, or to Apex, our monthly partnership for ongoing work. A part-time CTO can sit alongside any of these if you need someone senior to own the decisions in between.
We take no referral fees, commissions or partner margins from any vendor or platform, so the only thing we sell is our own time. That means we will tell you when an off-the-shelf product or your current system is the better answer, even though we then build nothing. When building is the right call, the recommendation shows the options we ruled out and why, so your board or finance lead can check the reasoning.
Yes, technical due diligence and vendor assessment are some of our most common engagements. We read it line by line, talk to the people who use it, and work out what the current setup costs you. Often the answer is to connect what already works and replace one piece. You get an independent view before you sign.
If you need that judgement every day, yes. A solutions architect in Adelaide averages about $176,000 in salary, roughly $240,000 a year all-in, and hiring one can take months. For one decision, the $9,000 + GST workshop or a scoped review is cheaper and faster. For ongoing advice without the hire, Apex runs from $15,000 a month.
